One of the most common questions I hear from business owners is simple, blunt & completely fair:
“But where’s the cash bit?”
If you’ve explored different business frameworks, you’ve probably noticed that some dedicate entire sections to cash flow, forecasting & financial models.
So at first glance, it can feel like EOS skips over cash altogether.
It doesn’t.
EOS absolutely addresses cash flow.
It just does it differently.
Not through complex spreadsheets.
Not through financial theory.
And not by adding more reporting that no one actually uses.
EOS tackles cash flow by fixing the behaviours, structure & accountability that cause cash problems in the first place.
A Real Business That Looked Profitable But Felt Broke
I worked with a professional services firm last year that looked healthy on paper.
Revenue was strong.
Margins looked acceptable.
They had a CFO.
They had a rolling 12-month forecast.
And yet, cash was constantly tight.
Every month felt stressful.
Decisions were delayed because of uncertainty.
The leadership team felt like they were always waiting for the money to catch up.
When we unpacked what was actually happening in our EOS sessions, the issues weren’t mysterious or complex. They were operational.
Here’s what we found:
- Invoicing delays, sometimes up to three weeks after work was completed
- No clear ownership of cash flow or collections
- A Scorecard that tracked activity, but not cash-related measurables like debtor days
- Pricing that hadn’t been reviewed in over two years
None of this required a new spreadsheet.
It required clarity.
What Changed When We Applied EOS Discipline
Instead of adding more reports, we focused on structure & accountability.
First, we updated the Accountability Chart so someone clearly owned cash. Not finance in general. Cash.
Next, we added a small number of cash-related measurables to the Scorecard, tracked weekly, not monthly. Visibility creates action.
We then set a 90-day Rock focused on pricing review & reducing aged receivables. One priority. Clear outcome.
Finally, we used IDS in the leadership team to solve the real issues behind the invoicing delays. Not the symptoms. The causes.
Two quarters later, the results spoke for themselves.
Debtor days were down by 18.
Margins improved.
The bank balance stabilised.
Stress dropped dramatically.
No new spreadsheets required.
What EOS Assumes About Cash
EOS assumes you have, or will put, the right financial people in the right seats.
It doesn’t teach the mechanics of cash flow.
It teaches you how to run a disciplined business that actually acts on financial insight.
EOS creates the conditions where good financial advice can be implemented instead of endlessly discussed.
If you want to layer in Lean, Profit First, or a cash flow specialist, that’s great. EOS works beautifully alongside other systems.
But without clarity, accountability & focus, even the best financial advice goes nowhere.
Why Fractional CFOs Work So Well With EOS
One of the most effective combinations I see is EOS paired with a Fractional CFO.
A good Fractional CFO understands the real levers behind cash flow: pricing, margin, working capital, forecasting & timing. They translate numbers into decisions.
With EOS in place, they’re not just offering advice.
They’re operating inside a structure where ownership, priorities & accountability are clear.
That’s when cash improvement stops being theoretical & starts becoming real.
If Cash Feels Tight, Look Beyond the Numbers
Cash flow issues are rarely caused by a lack of data.
They’re caused by lack of clarity, delayed decisions & unclear ownership.
If cash feels tight, don’t throw more spreadsheets at it.
Throw structure at it.
Throw accountability at it.
Throw EOS at it.
EOS won’t just tell you where the problem is.
It will get your leadership team aligned, focused & actually fixing it.
And that’s when cash starts to behave.
