“We’ve been self-inflicting EOS for a while now…”
That was the exact phrase a prospective client used during one of my 90-Minute Meetings.
And I thought – yes! That’s it. That’s exactly what most businesses do when they try to self-implement EOS.
They don’t implement it.
They inflict it – on themselves, their teams, and ultimately, their results.
If you’ve ever thought, “We’re kind of doing EOS,” this one’s for you.
What Self-Inflicting EOS Actually Looks Like
Self-inflicting EOS is more common than most leaders realise.
It starts with good intentions – a leadership team that’s read Traction, downloaded the tools, and decided to “give it a go.”
But somewhere along the way, the system gets watered down. The accountability fades. And the magic of EOS – that clarity, structure, & discipline – never fully takes hold.
Here’s how it usually shows up.
Skipping the Accountability Chart.
It’s the first and most important tool, but many teams never build it properly. Without clear roles and responsibilities, confusion reigns.
No Scorecards.
They’re running blind, relying on gut feel instead of real data. By the time they “feel” something’s wrong, it’s usually too late.
Too many Rocks.
Instead of 3–7 key priorities, there are 15. Everyone’s busy, but no one’s making real progress.
Meetings that resemble Level 10s… but only just.
They’ve got the name & the agenda, but not the discipline, energy, or structure that make Level 10s truly work.
Cherry-picking tools.
They use the bits that feel easy – like Vision Building – but skip the ones that require hard conversations.
Sound familiar?
It’s a bit like making a pavlova by throwing together sugar, egg whites, & cream – but skipping the slow bake, structure, and method.
Sure, it looks sweet for a moment… but one poke and it all collapses.
Thank you, David Whyte, for that perfect analogy.
The Problem Isn’t EOS – It’s the Implementation
EOS is a complete, interconnected system. Every tool supports the others.
When you only use parts of it, the results fall apart.
Think about it:
- You can’t create real traction without clarity on roles.
- You can’t make good decisions without reliable data.
- You can’t stay focused if you’re chasing 17 different Rocks.
When you cherry-pick, you’re not running EOS. You’re just using the name.
It’s like buying a gym membership, watching a few YouTube workouts, & wondering why nothing’s changing.
The system isn’t broken – the implementation is.
Why Self-Implementation Often Backfires
I love the entrepreneurial spirit that drives business owners to try EOS on their own.
But here’s the truth. Most teams get stuck because they’re missing one thing – objectivity.
When you’re deep inside your own business, it’s almost impossible to see where your blind spots are. You’re too close to the problem.
That’s where things start to slip:
- Issues get discussed but never solved.
- Rocks get set but not completed.
- Meetings happen, but they drift.
- Accountability fades because no one’s really facilitating it.
Before long, EOS starts to feel heavy – instead of freeing.
That’s not EOS failing you. That’s partial EOS at work.
The Fix: Stop Self-Inflicting and Start Implementing
Here’s what it takes to get EOS working the way it’s designed to:
Stop picking and choosing.
EOS only works when you use the foundational tools properly – together. Don’t skip the Accountability Chart, Scorecard, or Rocks. They’re what hold everything else up.
Get an outside perspective.
Even the best leadership teams need someone in the room who can ask the hard questions, call out old habits, & help you see what you can’t.
Commit to the full process.
EOS success isn’t about intensity – it’s about consistency. When you show up every 90 days, review the data, & hold each other accountable, traction becomes inevitable.
Two Simple Ways to Fix a “Self-Inflicted” EOS
If this sounds like your business, the good news is you don’t have to start from scratch.
You just need to stop self-inflicting and start refining.
Here are two practical ways we help teams do that:
- Self-Implementer Day: A focused one-day workshop designed to fine-tune your tools, reset your structure, and identify the gaps. You’ll walk away clear, confident, and ready to execute.
- 6-Month Self-Implementer Academy: A structured program where two certified Implementers (including me) work alongside you and your Integrator to get EOS running properly.
We’ll help you stay disciplined, avoid the common traps, & build real accountability into your system.
These options are perfect for teams who’ve started EOS but need expert guidance to make it work the way it’s meant to.
Final Thought
If you’ve been “self-implementing” EOS and it feels like hard work, don’t give up – you’re closer than you think.
You’ve already recognised the value of EOS. Now it’s about getting it right.
Let’s take the pain out of implementation and get your business humming again.
Because EOS isn’t meant to be self-inflicted – it’s meant to be life-changing.
