Saying “no” isn’t selfish. It’s essential.
In one of the most impactful episodes of the Better Business, Better Life podcast, Expert EOS Implementer & Executive Coach Scott Rusnak shared a powerful truth: “Saying no is about reclaiming control over your time, your focus & your energy.”
This article is inspired by that conversation with Scott, who reminds us that if you want to design your ideal life, it doesn’t start with a big yes. It starts with a firm no.
Why Saying No Matters
Most business owners start out thinking they’ll gain freedom, flexibility & more time. But what really happens?
You say yes to everything.
Opportunities, requests, favours, shiny distractions.
Until you’re overwhelmed, scattered & burnt out.
Both Scott & I have lived this. It wasn’t until we learned to prioritise, protect our time & say no that things began to shift.
Every no creates space for the right yes. But first, you’ve got to know what matters most.
EOS Tools That Help You Say No
EOS isn’t just for business. It’s for life. The tools are deceptively simple but deeply powerful when used properly. Here’s how they can help you get clear, stay focused & confidently say no.
1. Core Personal Focus™
Scott reminds us that if you don’t know what energises you, you’ll say yes to everything.
The Core Personal Focus tool helps you:
- Identify what lights you up
- Recognise what drains you
- Build your week around what you love & are great at
💡 Clarity makes saying no easier. When you know your sweet spot, the rest becomes noise.
2. Delegate & Elevate™
Think you need to do it all? You don’t.
This tool helps you categorise your tasks into four zones. You focus on what you love & are great at, then delegate the rest.
Scott calls overcommitment the silent thief. This tool helps you take your time, energy & joy back.
💡 If it’s not in your top right quadrant, why are you doing it?
3. Vision/Traction Organiser (V/TO™)
Your V/TO gives you a clear picture of where your business is going & how you’ll get there.
It captures:
- Core Values
- Core Focus
- 10-Year Target™
- 1-Year Plan
- Quarterly Rocks
Before you say yes to anything, ask:
Does this align with our V/TO?
If it doesn’t, it’s a no.
💡 The V/TO helps you say yes with purpose & no without guilt.
4. Calendar Blocking & Dunbar’s Number
Scott shared a practical approach.
Print a 12-month calendar. Block out time first with the five people who matter most. Then layer in quarterly, monthly & weekly priorities.
Use Dunbar’s Number to identify:
- Your top 5 relationships
- The next 15
- Then the 50 you want to stay loosely connected to
💡 If it’s not in the calendar, it probably won’t happen.
5. The No Matrix
Scott carries this with him. It’s a simple framework that helps you decide:
- Does this align with your values, purpose & Rocks?
- Do you have the capacity?
- Are you giving a real yes or a hesitant maybe?
He also advises rehearsing your no’s.
Be clear. Be kind. Be firm.
You don’t need to over-explain. A simple “I don’t have capacity” is enough.
💡 Politeness & boundaries can co-exist.
Avoiding Micro-Burnout
Burnout isn’t always full collapse. It can look like:
- Snappiness
- Poor sleep
- Decision fatigue
- Disconnection from purpose
Scott calls this micro-burnout. It happens when we say yes too often, for the wrong reasons, to the wrong things. The antidote? Clarity, boundaries & recovery time.
💡 Overwhelm isn’t a signal to try harder. It’s a signal to pause.
The Bucket Analogy
One of Scott’s favourite metaphors:
“Your day is a bucket. If you keep pouring things in, it will overflow.”
You choose what fills it.
No one else can make that decision for you.
Three Steps to Start Saying No
Scott suggests these practical first moves:
1. Audit your relationships
Write down your top 5, your next 15, & the wider circle. Put a check next to those who genuinely energise you. Spend time with them first.
2. Block time for what matters
Use your calendar intentionally. Lock in time with the people & activities that fill your cup. Let everything else fit around that.
3. Don’t burn bridges
If someone isn’t aligned, you don’t need to cut them off. Just be honest about your commitments. Leave the door open, if you want to. People grow. So do relationships.
Final Word
Designing your life isn’t about getting more done. It’s about doing more of what matters.
If you’re feeling stretched thin, take a breath.
Look at your calendar, your V/TO, your relationships.
Start making space by saying no to what doesn’t serve you.
That’s when the real yeses start showing up.
