Why Annual Planning Preparation Makes or Breaks Your Year
Annual Planning isn’t a regular meeting. It’s your one chance each year to get off the hamster wheel, zoom out & work on the business – together, as a leadership team. Done well, it creates clarity, alignment & energy. Done badly, it’s just another time-suck that burns hours, not issues.
Here’s the reality: the session doesn’t start in the room. It starts with the Integrator. The quality of prep drives the quality of the outcome.
Seven Essential Prep Steps for Integrators
1. Sync with Your Visionary
- Book time before the session
- Unpack big ideas, risks & shiny objects
- Decide what needs exploring vs what needs parking
2. Review the EOS Tools
- V/TO – are we still clear, compelling & aligned?
- Scorecard – are the right measurables tracked & trending?
- Rocks – how disciplined have we been in execution?
- Accountability Chart – any Right Person/Right Seat issues to address?
3. Get the Numbers Straight
- Review actuals vs plan
- Work with your Finance seat to build next year’s draft budget
- Be ready to talk margins, revenue drivers, cost structure & investments
4. Build a Strategic Issues List
- Ask every team member what needs to be discussed
- Collate, categorise & group themes (People, Process, Vision, Strategic)
- Surface the real tensions, not just the safe ones
5. Revisit Team Health
- Ask your leaders to re-read The Five Dysfunctions of a Team
- Be ready to assess your own team: trust, conflict, commitment, accountability, results
- Weak culture erodes strong plans—this is where most Annuals fail silently
6. Prime the Team in Advance
You want your team arriving with clear thoughts, not reacting on the fly. Send this out 1–2 weeks before the session:
“Please come prepared to share:
– What’s working?
– What’s not?
– What must change next year?”

Can’t our Integrator just run the session?
They can, but they’ll be split between facilitating, capturing, managing energy & trying to contribute. It’s inefficient & often ineffective.

How long should an Annual Planning session be?
