Why Annual Planning Preparation Makes or Breaks Your Year

Annual Planning isn’t a regular meeting. It’s your one chance each year to get off the hamster wheel, zoom out & work on the business – together, as a leadership team. Done well, it creates clarity, alignment & energy. Done badly, it’s just another time-suck that burns hours, not issues.

Here’s the reality: the session doesn’t start in the room. It starts with the Integrator. The quality of prep drives the quality of the outcome.

Seven Essential Prep Steps for Integrators

1. Sync with Your Visionary
  • Book time before the session
  • Unpack big ideas, risks & shiny objects
  • Decide what needs exploring vs what needs parking
2. Review the EOS Tools
  • V/TO – are we still clear, compelling & aligned?
  • Scorecard – are the right measurables tracked & trending?
  • Rocks – how disciplined have we been in execution?
  • Accountability Chart – any Right Person/Right Seat issues to address?
3. Get the Numbers Straight
  • Review actuals vs plan
  • Work with your Finance seat to build next year’s draft budget
  • Be ready to talk margins, revenue drivers, cost structure & investments
4. Build a Strategic Issues List
  • Ask every team member what needs to be discussed
  • Collate, categorise & group themes (People, Process, Vision, Strategic)
  • Surface the real tensions, not just the safe ones
5. Revisit Team Health
  • Ask your leaders to re-read The Five Dysfunctions of a Team
  • Be ready to assess your own team: trust, conflict, commitment, accountability, results
  • Weak culture erodes strong plans—this is where most Annuals fail silently
6. Prime the Team in Advance

You want your team arriving with clear thoughts, not reacting on the fly. Send this out 1–2 weeks before the session:

“Please come prepared to share:
– What’s working?
– What’s not?
– What must change next year?”

To make this easier, download the team’s EOS Annual Planning Check-In Sheet: https://bit.ly/EOSCheck-In

If people don’t do the thinking beforehand, they won’t contribute meaningfully on the day.

7. Confirm Logistics & Expectations
  • Finalise the agenda, session timing & venue
  • Share pre-reading, financials & expectations early
  • Remove surprises so you can go deep on the day

What Most Teams Get Wrong

Mistake Impact Fix
No financial clarity Vague planning & false confidence Finalise financials ahead of time
No Visionary–Integrator alignment Confusion, wasted time & conflicting messages Align offline before the session
Too many issues, no priorities Surface-level problem solving Focus on the biggest 3–5 themes
No facilitation support Missed opportunities, unresolved conflict, slow sessions Bring in an external EOS Implementer

Why You Need an External EOS Implementer

Trying to run your own Annual Planning session is like trying to cut your own hair – possible, but rarely effective.

Even the best Integrators struggle to facilitate while also contributing.

Here’s why engaging an accredited EOS Implementer is a game-changer:

  1. Unbiased Facilitation
Implementers aren’t tied to internal dynamics. They challenge thinking, surface the tough issues & bring clarity without fear or favour.
  2. Structure Without Rigidity
We follow the proven EOS Annual Planning process but adapt to your team’s style, speed & maturity.
  3. Deep Tool Mastery
Many teams barely scratch the surface. Accredited Implementers are trained to go deeper—ensuring real traction from the V/TO, Scorecard, Accountability Chart & Rocks.
  4. Accountability & Pace
You’ll stay focused, on time & leave with tangible outcomes—not just good conversation.
  5. Global Peer Network
We’re part of a global learning community. We learn from each other, stay sharp, & bring the best ideas into every room.
  6. The EOS Worldwide Guarantee
Work with an accredited Implementer & if you don’t get value from the session, you don’t pay. It’s that simple.

FAQs

Can’t our Integrator just run the session?
They can, but they’ll be split between facilitating, capturing, managing energy & trying to contribute. It’s inefficient & often ineffective.

What if we’re self-implementing EOS?
No problem. Many self-implementers still bring in an accredited Implementer once a year to fine-tune the system, get an external perspective & re-align the team.

How long should an Annual Planning session be?
Most teams need two full days. One day for looking back, resetting team health & solving issues. One day for looking forward & building the plan.
